01The Challenge
A national logistics operator running SAP ERP, a legacy WMS, and a third-party TMS had reached an operational ceiling. Manual reconciliation between systems consumed 6+ FTE hours daily. Order processing took an average of 6.2 hours from receipt to dispatch confirmation. The business was scaling, but the infrastructure was not.
02Our Approach
We began with a 3-week Architecture Definition phase — mapping every data flow, event trigger, and ownership boundary across the three systems. Rather than direct point-to-point connections, we designed a centralised orchestration layer using an event-driven architecture with Apache Kafka as the message bus. A custom data normalisation layer translated proprietary schemas across all platforms.
03The Solution
The orchestration layer was delivered in four phases over 18 weeks. Phase 1 established the event bus and normalisation schemas. Phase 2 connected ERP→WMS for inventory and order data. Phase 3 integrated TMS for dispatch and carrier communication. Phase 4 delivered the operational control dashboard with real-time alerting and SLA monitoring.
